Soft wood rot under shower...

last year

Sub Floor (crawl spaces) was inspected and soft wood rot under the walk-in shower.

Any advise? We are planning to rip out the whole bathroom. What are some lessons some of you have learned about a wood rot remodel in the bathroom?
