hypertufa crocodile

I would like to make a 3 - piece crocodile from hypertufa (if I can) for a shade garden. I want to plant a low ground cover around the crocodile to give the illusion the croc is swimming in a swamp. I can't afford a concrete croc at a local concrete garden ornaments store and decided that I would try my hand at making one. Since I also wanted to try hypertufa pots as well I thought I would make a hypertufa croc. I read the message about a hypertufa alligator but was not thinking of making a mold. Does anyone know if I can just make the shape of the croc's head body and tail out of hypertufa without a mold? Also, can the hypertufa be carved or filed to create the ridges on a croc's back before or after it's cured? Any info. is appreciated!
