Either leave it alone, or rip it all out. You don't ''just'' replace the tile in a shower. You rebuild a shower, with the correct waterproofing. Attempting to just pull off the tile without tearing it all down to the studs would create leaks as the waterproofing would be compromised. Save this project until you are ready to spend the 30-40K that needs to be spent here.
