Personally, I'd replace it with ES Bloomstruck. It's more robust and plenty hardy. Add a pile of leaves or straw in Winter to aid in protection (remove around now).

Don't replace try to fix it! Never give up and rescuing a plant is really a good lesson to teach you how to handle other problem plants. Here is how I would do it. Dig it up and wash off the roots. Take the crown and cut off the parts that are not showing new growth. Put in a pot - all soil - no bottom shards or rocks and water very well. Tap the pot to settle the soil and label. Put in a bright but shady spot in the garden and watch it so it does not dry out. I would not worry about over watering - just make sure the water drains out of the bottom of the pot and it does not sit in the saucer.

Try it - what do you have to lose? lol I rescue many plants and Hydrangeas are the easiest to do. Don't worry about the shape - you can fix that next year and this one may bloom yet this year.

^ I pretty much did that with my Prez. It's in a 24" pot now, permanent resident. I'd say don't compost a plant unless it's 99+% dead. I'd rather gift/donate or keep relocating it until it does better.

You are welcome! Don't be afraid of your plants. Hydrangeas are tough and if you give them enough water and shade you can dig and move and pot at almost any time of the year. If you have a plant that is not happy where it is - dig it up with as much root ball as possible and the WASH off all the dirt around the roots and replant in either a pot or in the garden using the soil that you dug to make the hole. Most hydrangeas failing are due to soil issues not plant issues! Proper planting in soil is done without adding stuff to the bottom of the hole, making sure the old soil is off the root ball and keeping moist for the first few weeks. Don't add fertilizer or other chemicals - for color - to the new plant! Let it settle in its new home and watch to keep soil moist.
